eBay is instructive because it shows a marketplace growing value without growing users. Gross merchandise value reached $22.4 billion in the second quarter of 2026, up 15 per cent, while active buyers rose just 2 per cent to 136 million (eBay Inc., 2026). The business is extracting more from roughly the same people rather than attracting new ones.

That has been achieved by narrowing rather than broadening. Focus categories — collectibles, trading cards, parts and accessories, refurbished goods — together with consumer-to-consumer and recommerce now account for more than 70 per cent of gross merchandise value, and all three grew above 20 per cent (eBay Inc., 2026). The marketing question is whether a marketplace that deepens rather than widens can keep compounding.

Strengths

A strategy that is visibly working

Focus categories grew 26 per cent and passed 40 per cent of total gross merchandise value for the first time (eBay Inc., 2026). Choosing categories where condition, authentication and expertise matter is a deliberate retreat from competing with Amazon on commodity goods, and the numbers suggest the retreat was the right call.

Advertising as a second income

Advertising revenue reached $596 million in the quarter, 2.7 per cent of gross merchandise value, with first-party advertising up 25 per cent (eBay Inc., 2026). Sellers paying for visibility on a marketplace they already sell through is high-margin revenue that requires no additional inventory or logistics.

Strong margins and disciplined cash return

Non-GAAP operating margin was 27.8 per cent for 2025 on $1.5 billion of free cash flow, with $2.5 billion returned through buybacks (eBay Inc., 2026). An asset-light marketplace that never owns the stock can sustain margins that a retailer holding inventory cannot.

Weaknesses

The buyer base is barely growing

Active buyers reached 136 million, up 2 per cent year on year and flat on the previous quarter (eBay Inc., 2026). For a marketplace, buyers are the asset that attracts sellers, which in turn attracts buyers. A flat number means that flywheel is turning on spend per buyer alone.

International markets have stalled

International gross merchandise value grew 6 per cent against 24 per cent in the United States (eBay Inc., 2026). eBay was an early global marketplace, and growth concentrated in its home market suggests the category strategy is travelling far less well than the domestic figures imply.

Rising costs beneath the headline

Sales and marketing rose to 21.4 per cent of revenue from 20.6 per cent, while transaction losses grew 55 per cent to $133 million on higher consumer-protection and shipping costs. Buying growth through marketing spend and underwriting it through buyer protection both work, but both erode the margin that makes the model attractive.

Opportunities

Live commerce

eBay Live gross merchandise value grew roughly eightfold year on year, and around 90 per cent of sellers who start using it remain active (eBay Inc., 2026). Live selling suits exactly the categories eBay has chosen — cards, collectibles, anything where provenance is argued over rather than simply listed.

Generative AI in the listing process

eBay’s listing tool produces 50 per cent more listings per seller in the United States, and the platform processed more than 80 million AI-powered card scans for identification and pricing in a single quarter (eBay Inc., 2026). Supply is the constraint on a marketplace, so reducing the effort of listing is a growth lever disguised as a feature.

Depop and a younger audience

The acquisition of Depop completed in July 2026, bringing roughly nine million buyers into a fashion category already worth over $10 billion annually on eBay (eBay Inc., 2026). Depop reaches a demographic eBay has struggled to recruit directly, and buying the audience is faster than advertising at it.

Threats

An unresolved hostile approach

GameStop proposed acquiring eBay at $125 a share in May 2026, valuing it at roughly $56 billion. The board rejected the proposal as “neither credible nor attractive”, but GameStop built an economic position of around 10 per cent and the situation has not been formally resolved. Strategic uncertainty of this kind distracts management and unsettles sellers.

Depop dilution

Depop is reported to have generated $186.6 million of revenue against a $108.9 million operating loss in 2025, and eBay expects mid-single-digit earnings dilution before the deal becomes accretive. Buying an audience is quick; making it pay is not.

Shopping agents, and eBay’s response to them

eBay has banned autonomous third-party shopping agents from buying on the marketplace, on the view that agents which scrape and purchase automatically would disrupt it (eBay Inc., 2026). The position protects seller economics, but it also risks excluding eBay from AI-mediated demand at precisely the moment competitors are courting it.

Key idea
A marketplace can grow value or grow users, and the two require different marketing. eBay has chosen value — deeper categories, higher-priced goods, advertising and live selling — which works while spend per buyer keeps rising, and stops working the moment it does not.

Applying the analysis

Illustrative recommendation: eBay should treat its stance on autonomous shopping agents as provisional and publish the conditions under which it would admit them. A permanent ban defends today’s seller economics at the cost of tomorrow’s demand channel; a stated set of terms keeps eBay in the conversation while protecting the marketplace from indiscriminate automated buying.

Discuss and apply

1. eBay’s gross merchandise value grew 15 per cent while its buyer numbers grew 2 per cent. What are the risks of a growth strategy built on spend per customer rather than customer numbers?

2. eBay bought Depop, which loses money, to reach a younger audience. When is acquiring an audience a better marketing decision than building one?

Suggested answer guidance

Strong answers will note that spend per buyer has a ceiling while buyer numbers do not, and that a marketplace with a static user base is vulnerable to any competitor that recruits the next generation of sellers. On Depop, the better responses will weigh the cost and time of building credibility with a younger audience organically — where the incumbent brand is itself an obstacle — against the price paid and the dilution accepted, and will ask what eBay must avoid doing to the acquired brand for the purchase to hold its value.
